That discovery is what ODM looks like from the outside. Understanding it from the inside, next to its alternative OEM, is how you choose the right programme for your brand instead of stumbling into one.

Two acronyms, one real question: whose design is it?
Strip the jargon and the split is simple. ODM — original design manufacturer — means the factory designed the chair: it owns the moulds, runs the model in its catalogue, and will put your logo and fabric on it. OEM — original equipment manufacturer — means you bring the design: the factory builds to your drawings and tooling, and the model exists because you commissioned it. Both terms appear constantly in the trade vocabulary of listing pages — in the titles we sampled mid-2026, OEM and ODM sit alongside “wholesale” as standard offer language — and sellers use them loosely, often interchangeably, so never rely on the label. Ask the operative question directly: who owns the design and the moulds for this model?
Almost everything else about the two routes follows from that ownership: the minimums, the lead time, the price, what you can protect, and how many other brands will be selling your chair.
The ODM route: speed, low minimums, and a chair you share
ODM is how most chair brands actually start, whether they admit it or not. The factory’s open-mould catalogue model is already engineered, tested and in production; your programme is a fabric choice, a logo, a carton design and an order. That is why the minimums are friendly — in the listing data we sampled mid-2026, production-real MOQ signals for office and ergonomic chairs ran 50–300 pieces, numbers only possible because the tooling cost was amortised long before you arrived. Lead times are short for the same reason, and the unit price carries no development burden.
The catch is the part buyers discover in public, angrily. The same open-mould chair is available to every other customer of that factory — and of the factories that copied the mould. Forum threads document one generic mesh design retailing under hundreds of private labels at $200–2,000 while the wholesale price sits under $80; buyers identify a venture-backed brand’s chair as a Foshan factory’s catalogue model; owners of a premium-positioned model trace it to a marketplace listing at a fraction of retail. None of that is fraud. It is what ODM is. If your brand’s promise is the product itself, ODM cannot keep that promise — your moat has to live in curation, quality control, warranty and service, which is real value the wholesale listing does not include, but it is a different business than owning a design.
Within ODM there is more room to differentiate than first-time buyers assume: factories will typically run your fabric and colourway, swap mechanism or cylinder tiers, change armrests and packaging — modifications that make your SKU non-identical without new tooling. What they will not do at catalogue minimums is promise the silhouette to you alone. Exclusivity, where it is offered at all, is sold by market and bought with volume commitments.

The OEM route: your chair, your tooling, your risk
OEM inverts the trade. You arrive with a design — your own industrial designer’s work, or a substantial re-engineering of an existing form — and pay for it to exist: seat and back moulds, armrest tooling, possibly mechanism modifications, plus engineering time and multiple sampling rounds. Injection moulds for chair components are priced per tool and a full chair needs several, so the tooling bill lands in the tens of thousands of dollars before the first production unit; treat any precise figure as quote-dependent, because mould size, steel grade and cavity count move it widely.
That investment only amortises across volume, which is why OEM is a thousands-of-units conversation, not a hundreds conversation. What you buy for it: a product nobody else can order from the catalogue, retail positioning that survives a reverse-image search, and — if your contract is written properly — tooling that belongs to you and moves with you if the relationship sours. That last clause is the one first-time OEM buyers skip. The factory will happily leave mould ownership ambiguous; ambiguity means your design is theirs in every way that matters. OEM also concentrates quality risk. A catalogue model has had its teething problems beaten out of it across other people’s orders; your new tooling has not. Choosing: a volume and brand-maturity decision, not a pride decision
The honest decision tree is short. If your annual volume per model is in the hundreds, ODM is not a compromise, it is the correct answer — tooling economics simply do not work, and the catalogue route lets you test the market with capital you keep. If volume per model is in the high thousands and your brand competes on design, OEM starts paying for itself: the tooling cost per unit shrinks toward invisibility and the defensibility compounds. Between those poles sits the modified-ODM middle ground most growing brands actually occupy — catalogue platform, custom upholstery and trim, perhaps one custom-tooled component like an armrest cap or back frame that changes the visual signature at a fraction of full tooling cost.
Two practical notes from the negotiating table.
